How we built an enterprise mental health platform from zero — information architecture to production-ready UAT — across three delivery phases and 40+ UI components.
Corporate mental health in 2022 was a PowerPoint deck emailed on World Mental Health Day and a generic mindfulness app nobody opened after the first week.
Kaleidoscope was building a purpose-built enterprise platform for structured, measurable mental wellness programming. The concept was clear: guided wellbeing journeys — quests — that organisations could customise and deploy to their teams, with engagement analytics for HR and individual progress tracking for employees.
We were brought in to take the product from zero — no wireframes, no design system, no component definitions — to a fully documented, UAT-validated platform ready for enterprise deployment.
Building an enterprise wellness platform isn't a design problem. It's a systems problem. The component library has to scale. The data model has to handle organisational hierarchies.
The foundational challenge was information architecture: mapping the relationship between organisation, team, individual, quest, session, and outcome before any UI work began.
- No existing design system — every component had to be defined and documented from scratch
- Dual audience: HR admins managing programmes and employees navigating personal wellbeing journeys
- Enterprise requirements: organisational hierarchy, role-based access, admin analytics panel
- Gamification mechanics required careful UX balance with clinical tone
- 40+ UI components needed full specification, interaction states, and UAT test cases
- Three-phase delivery required clean handoff documentation between phases
Three phases. Eight months. Zero to enterprise-ready — with a component library, full UAT documentation, and a product architecture that could scale from 50 to 50,000 users without a rebuild.
Full information architecture mapping the product hierarchy and all primary journeys.

The three-phase delivery structure meant the client had a working, reviewable product at the end of each phase — not a big-bang reveal at month eight.
